How to Measure the ROI of Business Automation

Pick one outcome, measure it honestly, and decide what to do next.

Key takeaways
  • Pick one outcome per workflow and measure it before and after.
  • Count time saved, but also count what you gain: replies sent, quotes followed up, appointments kept.
  • Be honest about the results, including when a workflow isn’t worth keeping.

Why ROI is easy to overstate

Automation providers sometimes promise impressive returns. Be cautious. Every business is different, and nobody can honestly guarantee a result in advance. What you can do is measure your own results carefully.

Step 1: Choose one outcome

Each workflow should have one main outcome, agreed before it's built. Good outcomes are specific and easy to count:

  • Time to first reply on new inquiries.
  • Percentage of quotes followed up on schedule.
  • Number of no-shows per month.
  • Hours per week spent on a specific admin task.

Step 2: Measure the starting point

Before anything changes, record where you are today. Even a rough baseline is better than none. Look back over the last month or two: how long did replies take, how many quotes went without follow-up, how many appointments were missed?

Step 3: Count the costs honestly

Include everything:

  • The one-off build cost.
  • Software subscriptions the workflow needs.
  • Ongoing care, whether that's a managed plan or your own team's time.
  • The time your team spends approving and reviewing.

Step 4: Count the gains

Gains fall into two groups:

  • Time saved. Hours no longer spent on the task, multiplied by what that time costs you.
  • Work won or kept. Extra jobs from faster replies, quotes revived by follow-up, appointments that weren't missed.

The second group is often larger, but harder to pin down. Be conservative. Only count work you can reasonably link to the change.

  4. 04Keep, adjust or stop

Step 5: Review and decide

After a few months, compare the results with your baseline and your costs. Then decide: keep it as is, improve it, or stop. Stopping a workflow that isn't earning its place is a good outcome too. It frees budget for one that will.
